Affiliate onboarding questionnaire: how I cut my onboarding time by three
For a long time, every affiliate candidate entered my program through a one-hour call. I wanted to do it right: understand the person, their audience, their communication style, make sure we were aligned. Honorable, but unsustainable. As the program grew, my calendar overflowed. I ended up stringing together calls with profiles that did not fit, simply because I had not filtered upstream.
Today, a smart questionnaire does the work for me. I only meet on video the profiles that have already shown they are serious. My conversion rate went up, my calendar can breathe, and my affiliates arrive better prepared.
The problem
Unfiltered onboarding via video costs everyone. Me, because I repeat the same explanations for hours. The candidate, because they sometimes wait weeks for a slot and have no idea of the program rules before arriving. The relationship, because it starts on an imbalance: the person speaks, I judge.
There was also a quality problem. Out of ten candidates, three were aligned, four laid the groundwork for a misunderstanding, and three had no business being there. All ten weighed the same on my calendar.
And paperwork. Contract, terms, tier-specific rules. I spent the rest of the day sending documents and chasing signatures.
What I set up
A multi-step questionnaire, designed as a conversation, not an administrative form.
Questions that tell a story. I do not ask "what is your audience" in a free-text box. I ask a series of short questions that, together, tell me everything. What topic you work on. How long. How many people truly read you, not follow you. What you promise your community. Why our brand makes sense in your voice.
Automatic triage with Claude. As soon as a questionnaire is submitted, Claude reads the answers and produces a three-line verdict. Aligned, worth exploring, decline. It does not make the final call, it prepares it. I review in two minutes and decide.
A contract sent downstream, not upstream. Selected candidates receive the contract and the affiliate link right away, translated into their language. They sign online. No back and forth by email. The information is there, clean, the first time.
Calls reserved for promising profiles. "Worth exploring" and "high potential" candidates get a slot offer. The others do not. It is not brutal: everyone gets an answer, but no one gets an hour of my time if they cannot make it count.
The result
My onboarding time per validated candidate dropped from around sixty minutes to an average of eighteen. On a monthly flow of around thirty candidates, the gain is huge. I reclaim ten to fifteen hours a month, which I put back into supporting active affiliates.
The alignment rate climbed. Nine out of ten affiliates who pass the filter are real producing partners. It used to be one in three.
And the relationship starts better. The candidate arrives on video already knowing what we will discuss. They are no longer asking, they are exchanging. That changes everything.
How you can replicate this
This is not limited to affiliate programs. The same principle applies to any process where you must qualify people before giving them your time. Hiring, clients, students, partners.
Start by writing down what you are looking for. Be precise. "An aligned affiliate" means nothing until you list the three or four concrete criteria that define alignment for you. That work takes one hour and saves you a hundred.
Then frame your questions so they are honest and useful. A good question makes the candidate think. It does not answer in three words. But it is not an interrogation either. Candidates should feel they are saving time by answering, not sitting an exam.
Write the prompt that guides Claude. Give it your criteria, the profile types you seek, the red flags. Force a short, structured answer format. Test it on ten real cases before going live. Adjust.
Finally, never skip the human touch on the way out. Even a declined candidate deserves a written, brief, polite, signed reply. That is where your reputation plays out. A flawless filter with a courteous note beats a brutal filter a thousand times over.
